Building a Competitive Edge: A Strategic Data & Analytics Roadmap for Next-Generation CAR-T

The Business Opportunity
Early in the clinical development of a next-gen CAR-T therapy, our client was looking to gain a competitive edge through data and analytics. Their first-gen CAR-T had taken on a lot of technical debt – think paper batch records and manual system integrations – in order to launch fast. Meanwhile, competitors were already using validated data and analytics to support their marketing claims. That’s why we recommended building a clear data and analytics strategy and roadmap – to meet both the operational needs and stay ahead of the competition.

Knowing there was already a strong business-tech partnership delivering data and analytics across the organization, we teamed up with them to get a clear picture of the current state and pain points. Taking a big-picture view across R&D, commercial, supply chain, quality, and IT, we identified which analytics efforts should stay the course – and where the unique needs of the next-gen CAR-T called for a fresh approach. Through dozens of stakeholder interviews, we mapped out high-level needs and captured snapshots of existing tools – both official and homegrown – to lay the groundwork for future, detailed requirements.
Meaningful Results
After 80+ interviews, intros, and deep dives, we identified 43 unique personas and 20 key data source needs. We boiled all of that down into a ‘Top 10’ list of high-level use cases – each one mapped to the right personas, data sources, and implementation phases. This work paid off: we delivered a detailed data object mapping to an external CMO before the tech transfer agreement was even signed – making sure data integration was built in from the start and avoiding the kind of technical debt that had slowed down past CMO partnerships.
Why We Loved This Project
Discovery is always the fun part – it’s ideation without the pressure of budgets or timelines, and we get real insights into what people wish they’d done differently. This engagement gave us the chance to turn those honest conversations into a proposed multi-year data and analytics roadmap, clearly prioritized by the value it brings to both patients and the business. One of the biggest wins? Discovering just how many shared requirements existed – pointing to major cost savings made possible by taking the time to do discovery right.
